Fractional Chief AI Officer

AI leadership from someone who built it before it was a trend.

Work with George Krasadakis as your fractional Chief AI Officer: statistical modelling since 1991, automated credit scoring and price intelligence for corporations since 1999, a 2016 patent filing at Microsoft on AI agents that negotiate and buy on people’s behalf, years before agentic commerce had a name, and an agentic AI platform in production today. He sets your AI strategy and governance, gets the first use cases under way, and recruits the permanent leader who takes them over.

For
Leaders who need someone accountable for AI at C-level now, before a full-time Chief AI Officer is justified or found.
Objective
An AI roadmap and governance your leadership has approved, the first use cases under way with the business, and a permanent leader ready to run them.
Structure
A monthly retainer set one quarter ahead: heaviest while the roadmap and governance are set, lighter as your AI team takes over. Reporting to your executive sponsor; on site for the key workshops.
What it is

A Chief AI Officer’s mandate, without the full-time hire

A fractional Chief AI Officer holds the CAIO mandate for as long as the company needs one: a seat with your leadership team, accountability for how the company adopts AI, and the authority to hire and lead. Where AI Strategy Advisory shapes the strategy with your team, to a fixed scope, a fractional CAIO owns that strategy and puts it to work: inside the organisation, reporting to an executive sponsor, running the governance and building your AI team, until a permanent leader takes over.

When it fits

Four situations where a fractional CAIO is the right call

And one where it is not: if a capable Chief AI Officer is already in post, give them on-demand days or ongoing advisory instead. Not sure whether you need a Chief AI Officer or a Chief Innovation Officer? See Chief AI Officer vs Chief Innovation Officer.

  1. No one owns AI yetPilots run in several teams, vendors are chosen one at a time, and the board wants a plan and an accountable leader.
  2. AI run as an IT projectAI sits in IT or the data team as a technology programme, far from the business decisions it should change. The fractional CAIO brings it to the leadership table.
  3. Between Chief AI OfficersThe interim role keeps the roadmap moving, and its sponsors engaged, while you recruit.
  4. AI in a regulated marketYou use AI where regulation applies and need an accountable owner for AI governance now, not after a long search.
How it works

From the readiness assessment to the handover, and after

You agree the retainer one quarter ahead. The direction-setting quarter is the busiest; at the end of each quarter, you and your sponsor review progress against the roadmap and decide the next quarter’s days, or stop. The assessment comes first, as a fixed-price step of its own, and its fee is credited in full against the first quarter if you continue. The work follows the method of AI Strategy Advisory, and the engagement is designed to end: a company that depends on AI needs a permanent AI leader.

  1. Weeks 1–3Before the retainer, the AI Readiness Assessment, at a fixed price: leadership interviews and a review of your AI initiatives, data and vendorsOutputA readiness score on five dimensions and a shortlist of opportunities
  2. Quarter 1Set the direction, the quarter with the most days: the AI strategy and roadmap with your executives, the use cases scored and prioritised, and governance for data use, model validation, bias, human oversight and regulationOutputAn AI roadmap and governance framework approved by your leadership
  3. Quarters 2–3Deliver, with fewer days as your team takes on the work: the first use cases with the business teams, the technology and vendor choices, and the first hires of the AI teamOutputThe first use cases under way, measured from the start
  4. Quarters 3–4Hand over: the permanent Chief AI Officer recruited, a period of overlap, and the role transferredOutputYour Chief AI Officer in place, with the roadmap they will run
  5. AfterOn-demand days: a prepaid allowance your new Chief AI Officer draws on for roadmap and board reviews, key hires, vendor decisions and the difficult callsOutputSenior support when it is needed, without a retainer

Who you work with

Bold about what comes next, precise about what works today

George was building statistical models in the early 1990s and data-driven systems for corporations from 1999, when the field barely had a name, and filing patents on AI agents years before agentic AI became an industry term. That history makes him ambitious and pragmatic at once: he knows what today’s AI can and cannot do, and what is coming next. As your fractional Chief AI Officer he brings that judgement to your roadmap: where AI creates value in your business now, where it will soon, and what to build, buy or stop.

  1. 1991 to 1997Statistical modelling: a degree in statistics and actuarial science, then an MSc in computational statistics
  2. 1999 to 2004Data-driven systems for large corporations, including automated consumer credit scoring for a telecoms operator and an analytics engine for media competition analysis
  3. 2004Founded Datamine: price intelligence, competition analysis and data mining for telcos, banks and online retailers, with a team of 20+ engineers and data scientists, years before “data scientist” was a common job title
  4. From 201518 patent families, most filed between 2015 and 2018 and most as sole inventor: AI agents, answer synthesis, language systems and predictive interfaces
  5. 2016Filed the AI negotiation agent at Microsoft: autonomous agents that locate deals and negotiate terms for buyers and sellers, the core of what is now called agentic commerce, six years before ChatGPT. Later AI-agent patents from IBM, Visa and others cite it as prior art
  6. TodayArchitect of Ainna Enterprise, an agentic platform in production, in which AI agents discover and assess opportunities

Independent choices. As your Chief AI Officer, George chooses technology and vendors against your use cases, your data and your criteria. He also built Ainna.ai; where a platform of that kind is relevant, the comparison states that interest up front.

Questions

Questions about the fractional role

What is a fractional Chief AI Officer?

An experienced AI executive who takes on the Chief AI Officer's accountabilities, the roadmap, the governance and the AI team, on a retainer set one quarter ahead and reporting to an executive sponsor. The role sets the AI strategy, puts governance in place and gets the first use cases under way with the business, and it ends with a permanent CAIO in post, so the company does not make a full-time C-level hire before it knows what the role needs.

What is the difference between a fractional and an interim Chief AI Officer?

An interim Chief AI Officer fills the gap between two permanent ones, so that the roadmap, the governance and the vendor decisions keep moving while you recruit. A fractional one is usually the company's first AI executive, there to shape the role before a permanent hire. Both work on the same terms.

How is a fractional CAIO different from AI strategy consulting?

Consulting, including our own AI Strategy Advisory, shapes the strategy with your team, to a fixed scope, and hands it over. A fractional Chief AI Officer owns the strategy after that: runs the governance, takes decisions with your leadership team, hires and leads your AI team, and is accountable for what reaches the business. The two work well in sequence.

How much does a fractional Chief AI Officer cost?

The AI Readiness Assessment, the usual first step, is a fixed €15,000, excluding VAT, for three weeks, credited in full against the first quarter if you continue. The fractional role is a monthly retainer, set one quarter ahead and priced on proposal according to the days each quarter. After the handover, on-demand days are bought in advance as an allowance, priced on proposal.

Is there a minimum term?

One quarter. You commit a quarter at a time and review it with your sponsor at its end, against the roadmap: the scope, the days, and whether to continue. Most engagements last two to four quarters: one to agree the roadmap and governance, then the first use cases, while your permanent CAIO is hired and the role handed over.

Can we just call on you when we need you?

Once there is an AI leader in post, yes: after the handover, or beside a leader you already have. On-demand days are a prepaid allowance your Chief AI Officer uses for roadmap reviews, model and vendor decisions, key hires and board questions, with no retainer. Without an AI leader, the retainer comes first: AI governance needs an accountable owner.

Can one person be our fractional Chief AI Officer and Chief Innovation Officer?

Yes, where AI is the main source of new opportunities. The combined mandate is agreed in the proposal, with an innovation agenda that keeps problems beyond AI on it, so that AI adoption does not crowd out other kinds of innovation.
